Custom CRM or Zoho and HubSpot? When building your own makes sense

By AnyInfraTech Team ·

We build custom CRMs, so you might expect this guide to say everyone needs one. They don't. Plenty of businesses are well served by Zoho CRM, HubSpot, Freshsales or LeadSquared, and should not spend money building something they can rent.

But we also meet many teams who bought a CRM, used it for three months, and drifted back to Excel and WhatsApp groups. This guide is about telling those two situations apart before you spend anything on custom CRM development.

Start with a ready CRM if...

  • Your sales process is standard. Lead comes in, someone calls, a quote goes out, it is won or lost. Every CRM handles this well.
  • You have a small team. Per-user pricing is easy to live with when there are only a few users.
  • You don't need deep WhatsApp. If most conversations happen on calls and email, the built-in features are fine.
  • You want to start this week. A ready CRM can be running in days.

Check each vendor's current pricing on their own website, since plans and per-user rates change often.

Signs you have outgrown it

Your team lives on WhatsApp and the CRM doesn't. In India, most customer conversations happen on WhatsApp. If staff have to copy chats into the CRM by hand, they stop doing it, and the CRM goes stale. Some CRMs offer WhatsApp add-ons, but many charge extra or only support a narrow set of message types.

The per-seat bill keeps growing. Every new salesperson, telecaller and branch manager is another monthly seat. Once the yearly bill gets large, a one-time build plus hosting can cost less over two or three years.

The stages don't match how you sell. A travel company has enquiry, itinerary sent, revised, advance paid, documents, departed. A builder has site visit booked, visited, negotiation, token, agreement. If your team keeps renaming fields and ignoring half the screens, the tool is fighting your process.

Invoices and quotes live somewhere else. Indian businesses need GST invoices, payment links and quotes in rupees with the right tax lines. When these sit in another tool, someone re-types every deal.

You need customers or partners to log in. A partner portal for agents, a dealer login or a client page to download documents is often outside what a CRM licence covers.

What a custom CRM includes

A good custom CRM is not a copy of Zoho. It is smaller and does exactly what your team does:

  • One list of every enquiry, with its source: website form, Google Ads, Meta Ads, WhatsApp, phone or walk-in.
  • Your own stages and fields, named the way your team talks.
  • Follow-up reminders, and WhatsApp templates sent from the lead record.
  • Quotes, GST invoices and payment links created from the same record.
  • An owner dashboard: leads by source, by person, by stage, and what is overdue.
  • Logins and permissions for each role.

That is the shape of the CRMs we build, and of the ones we run inside our own platforms. The WhatsApp part runs on auton8n, our WhatsApp Business API platform, so messages and replies show up on the lead itself.

The honest downsides of custom

  • It takes longer to start. Weeks, not days.
  • Someone has to maintain it. Budget for a monthly support plan.
  • You depend on the developer, unless you own the code. Make sure the code sits in your own repository and is documented.

If those are acceptable, a custom CRM usually gets used more, because it looks like the way your team already works.

A middle path

You don't have to choose all or nothing. Some businesses keep a ready CRM for the sales team and build a small custom tool for the part it can't do, like a WhatsApp inbox, a partner portal or an invoicing step, connected through the CRM's API.

How to decide in one afternoon

Write down your stages, who uses the CRM, how many users you will have in two years, and where conversations happen. Then try a free trial of a ready CRM with that list in hand. If it fits, keep it. If you are bending your process to fit the tool, talk to someone about a custom build.
